How slow WhatsApp replies are costing your business (and how to calculate it)
Customers buy from whoever replies first. A simple formula to put a rupee figure on missed and late enquiries, with a worked example.
A customer messages three shops at 9:40 pm: "Bhaiya, ye available hai? Price kya hai?" The first shop to reply usually gets the sale. The other two get "Seen", or nothing at all.
Slow replies are the most expensive problem most small businesses don't measure. Here's how to put a rupee figure on it.
Speed decides who wins the customer
Back in 2011, a Harvard Business Review study of online leads found that companies that contacted a lead within an hour were nearly 7 times more likely to have a real conversation with them than those that waited even one hour more. Many took over a day, or never replied at all.
That was email and web forms. On WhatsApp, customers expect a reply in minutes, not hours. They also message several businesses at once, so the first good answer wins.
Where enquiries get lost
- After closing time. Many people shop and ask questions late at night.
- Sundays and holidays.
- Rush hours. You're serving customers in the shop, and the phone keeps buzzing.
- Repeated questions. Price, timings, location, delivery. Your team gets tired of typing the same answers, and replies slow down.
- Lost chats. Chats get buried under newer messages and are never answered.
Calculate what slow replies cost you
You need four numbers. Estimate honestly from last month:
- Enquiries per day: WhatsApp chats plus calls about buying.
- % missed or answered late: chats with no reply, or a reply after the customer has moved on.
- % of enquiries that usually buy when you do reply on time.
- Average order or bill value in ₹.
Monthly loss = enquiries per day × 30 × % missed × % that buy × average order
Example: a furniture shop gets 20 enquiries a day and misses 30% of them. 20% of enquiries usually buy, and the average order is ₹1,500.
- 20 × 30 × 0.30 = 180 missed enquiries a month
- 180 × 0.20 = 36 lost customers
- 36 × ₹1,500 = ₹54,000 a month, or ₹6.48 lakh a year
You don't have to do the maths yourself: our free lost-customers calculator does it in a second.
It's more than one sale
The real cost is bigger than the first order:
- A customer you win today often comes back for years. Losing them loses all those repeat orders too.
- A happy customer tells friends and leaves a Google review. A customer you ignored does neither.
- Your ad spend is wasted if the chats it brings go unanswered.
How to stop the leak
- Measure: for one week, note how many chats get no reply within 15 minutes.
- Use the free features: a WhatsApp Business greeting message, an away message and quick replies. Our auto-reply writer writes them for you.
- Answer common questions instantly: an AI assistant can reply to price, stock, timing and booking questions 24×7, and alert you about serious buyers. Read how to reply to every customer 24×7 without hiring more staff.
The bottom line
You can't fix what you don't measure. Put your numbers into the free lost-customers calculator. If the monthly loss is more than the cost of a WhatsApp AI assistant (from ₹4,999 a month), you have your answer.
